Tool sprawl is what happens when every team solves yesterday’s friction with a new assistant.
Employees will use AI whether the company formally provides it or not. That is already true in most organizations.
The usual response is to buy another sanctioned tool for each department. Sales gets one. Support gets one. Finance gets one. Engineering gets three.
The cost is not only licenses
Each tool has its own context window, its own connectors, its own idea of permission, and its own idea of a good answer. Security cannot see the whole picture. Leadership cannot compare value. Employees cannot tell which assistant is allowed to see what.
This is agent sprawl in slow motion — even before anyone deploys a fleet of autonomous agents.
The environment is the product
A production workflow is not a catalogue of tools. It is the combination of people, workflows, data, systems, models, agents, security, governance, evaluation and operations.
The model is one component. Treating it as the whole system is how organizations collect experiments instead of an operating capability.
